Choose one client period
Pick a real monthly report, quarterly review, campaign recap, or billing cycle. Do not start with every client at once.

Name the client request and deadline
Write down what the client expects, the delivery date, and the internal date when the work must be ready for review.

Map the data and asset inputs
List each source: analytics platform, ad account, spreadsheet, timesheet, creative file, or stakeholder update.

Name the working record
Identify where the report, scope note, and time record should live while the team works on it.

Mark approvals and exception paths
Record who approves an out-of-scope request, a late client input, a data discrepancy, or a billing exception.

Reconcile delivery with billing
Check how completed work, retainer terms, approved changes, vendor costs, and time records become an invoice.

Choose one handoff to simplify
Start with the handoff that has no clear owner, gets copied between systems, or reaches the next person too late.
What to do with what you find
Fix the simplest repeated handoff first. If information has no owner, arrives too late, or gets copied across systems, map that path before you add another application or automation.
